What is forward deployed engineering?

Forward deployed engineering means embedding an engineer inside your organization to build and ship production systems on your own data, tools, and processes, instead of handing you a tool to configure or a slide deck to act on.

In one line

a forward deployed engineer is a builder who works inside your firm, connects AI to your real systems, and leaves you with production software you own, not a pilot or a recommendation.

Where the term comes from

The forward deployed engineer pattern was pioneered at Palantir and entered the AI mainstream in 2026. When OpenAI launched its deployment arm, it described forward deployed engineers as people "embedded into organizations" who "design, build, test, and deploy production systems, connecting [AI] models to the customer's data, tools, controls, and business processes." That definition maps almost exactly onto how Graph Advisors works with investment firms.

How it differs from a consultant or a SaaS tool

The distinction that matters to a buyer is who builds the thing and who owns it at the end.

ApproachWhat you getWho owns it
Consultant or advisorRecommendations, a strategy deck, a roadmapYou, but you still have to build it
SaaS vendorA license to software built for everyoneThe vendor. You rent access

Forward deployed engineering for investment firms

VC and PE firms use forward deployed engineers in two places: inside the firm (sourcing, diligence, portfolio monitoring, reporting) and inside portfolio or platform companies that need to get AI into production. The buyer is usually the value creation team or an operating partner. Large firms are formalizing this. H.I.G. Capital created a "Forward-Deployed AI Specialist" role inside portfolio operations reporting to an "Operating Partner, AI," and Google Cloud assigns forward deployed engineers to work alongside Vista Equity Partners' value creation team. Korn Ferry has named the "AI operating partner" as an emerging portfolio value-creation role.

Our buyer matrix follows from this. VC funds use Graph Advisors for both fractional CFO work and forward deployed engineering. PE firms, which usually have finance in-house, use us for forward deployed engineering aimed at portfolio value creation.

Investment teams are finding that they need to bring AI leverage into everything they do. Today they are constrained by the regulatory needs of the firm, the data privacy the work requires, and the question of which toolset to roll out and how. Working alongside a forward deployed engineer is a way to ingest everything you are doing today, align on the outcomes your firm needs, and build the things that achieve them. Gone are the days of selling another SaaS seat for software half the team never opens. We are in the bespoke software era. If twenty years ago a firm found alpha in its own proprietary spreadsheets and the models its analysts built, today's firms build alpha by ingesting, leveraging, and building on top of their thesis.

Hire in-house or embed a team

Firms large enough to fund a dedicated AI operating partner are building the capability in-house. Most firms are not there yet. For them, the practical path is to embed an external team that has built inside allocator firms before, ship the first production systems, and hand off ownership. That is the gap Graph Advisors fills.

How Graph Advisors does it

Graph Advisors pairs finance and engineering under one roof for allocators. We embed alongside your team, build on your existing data and rails, and ship production systems rather than prototypes. The work is documented and handed off so you own it. See our forward deployed engineering practice, or the worked examples for VC funds and PE firms.

Frequently asked questions

What is a forward deployed engineer?

A forward deployed engineer is an engineer who works embedded inside your organization and builds production systems on your own data, tools, and processes. The output is working software you own, not a recommendation or a license to a generic product.

How is forward deployed engineering different from a consultant or a SaaS tool?

A consultant recommends and a SaaS vendor sells you a license to software built for everyone. A forward deployed engineer builds the system itself, on your rails, and hands it off so you own it.

Who needs forward deployed engineering?

Investment firms that want AI built into how they actually operate, and their portfolio or platform companies that need to get systems into production. The buyer is usually the value creation team or an operating partner.

What is the difference between an AI operating partner and a forward deployed engineering team?

An AI operating partner is an in-house role that owns AI value creation across a portfolio. A forward deployed engineering team is the external version of that capability, useful for firms that do not have the role in-house yet.

Does Graph Advisors offer forward deployed engineering for VC and PE firms?

Yes. Graph Advisors embeds finance and engineering for allocators. VC funds use us for both fractional CFO work and forward deployed engineering; PE firms use us for forward deployed engineering focused on portfolio value creation.
